B2B lead generation: the system behind leads that turn into deals
In short: Most B2B lead generation fails after the form, not before. Target one buyer role, offer a useful first step, qualify every lead with two or three questions, reply within minutes, and send qualified pipeline back to your ad platforms. Volume comes last.
B2B lead generation is usually judged on volume: how many leads this month. That’s the wrong number. Ten leads that never answer are worth less than two that book a call.
Here is the system I use, built around what happens after someone leaves their details.
1. Target one buyer role
B2B buying involves several people, but one of them feels the problem first. Pick that person and their job title. “Head of marketing at a 20–200 person company” is something LinkedIn, search keywords and your content can all aim at.
2. Offer a useful first step
Cold B2B traffic rarely books a sales call. Give a first step that solves a small part of the problem on its own:
- a checklist or template they’d otherwise build themselves;
- a short diagnostic or scorecard;
- an audit with a fixed scope and price.
On LinkedIn, the “comment a keyword and I’ll send you the resource” format works well for this. It generates conversations, not just downloads, and the comments show you exactly who is interested.
3. Qualify every lead
Ask two or three questions on the form: role, budget range, timeline. Then score the answers. In my own system a lead is tagged qualified, to review or to sort within seconds, and each tag gets a different path:
- Qualified: booking link shown immediately, alert to me.
- To review: personal reply within 48 hours.
- To sort: a useful resource and a lower-priced first offer.
Qualification is what makes high volume affordable: you spend your time on the leads that can buy.
4. Reply within minutes
The odds of reaching a lead drop fast after the first hour. Route every new lead to a channel you actually watch (Slack, phone) with the context already attached: who they are, what they downloaded, how they scored.
5. Close the loop with your ad platforms
Send qualified leads and won deals back to Google Ads and LinkedIn as conversions. Otherwise the algorithms optimize for form fills, and you get more of the leads that never answer.
The metrics that matter
| Metric | Why it matters |
|---|---|
| Cost per qualified lead | Volume without quality is noise |
| Time to first reply | The cheapest conversion lever you have |
| Qualified lead → meeting rate | Tells you if the first step attracts buyers or tourists |
| Pipeline value per channel | The only fair way to compare channels |
