CRM pipeline stages: a simple setup that tells you what to do next
In short: A pipeline stage should describe what the buyer has done, not what you hope. Use six stages with a written exit criterion each (New, Contacted, Meeting booked, Proposal sent, Won, Lost), log the reason for every loss, and review stage-to-stage rates monthly.
Most CRM pipelines I see have too many stages, named after the seller’s feelings (“hot”, “very interested”, “almost closed”). Nobody agrees on what they mean, so the pipeline value is fiction.
A good stage describes something the buyer did, and has a rule to move to the next one.
Six stages that cover most small teams
| Stage | Exit criterion (to move forward) |
|---|---|
| New | We have a contact and a reason they came (form, resource, referral) |
| Contacted | We reached them and they replied |
| Meeting booked | A call is on the calendar |
| Proposal sent | They received a written offer with a price |
| Won | Signed or paid |
| Lost | They said no, or no reply after the agreed follow-ups, with a reason logged |
That’s it. If you need nuance, use properties (budget, source, qualification score), not extra stages.
Three rules that keep it honest
- Every deal has a next step and a date. A deal without a next step is a deal you’ve already lost.
- Every lost deal has a reason. Price, timing, chose a competitor, no budget, no reply. After 20 losses, the reasons tell you what to fix in your offer or your qualification.
- Stages are updated by events, not memory. A booked meeting can move the deal automatically; a signed payment can mark it won. Automation keeps the pipeline true without relying on discipline.
Connect the pipeline to the funnel
The pipeline is the Convert stage of your funnel. Two connections make it far more useful:
- Source on every deal. Which post, ad, keyword or resource brought this person. Without it you can’t say which channel produces revenue.
- Conversions back to ad platforms. When a deal reaches “Meeting booked” or “Won”, report it to Google Ads or LinkedIn so they optimize for real buyers.
Numbers to review monthly
- Rate from each stage to the next.
- Average days spent in each stage.
- Win rate and average deal value by source.
A free CRM is enough for all of this. HubSpot’s free plan handles stages, properties and automation triggers for a small team. What matters is the definitions, not the tool.
