Funnel metrics: the 4 KPIs worth watching every week

In short: Track four numbers every week: cost per qualified visit, visit-to-lead rate, lead-to-customer rate and CPA compared with break-even CPA. Each one belongs to a stage, so when one moves you know exactly which part of the funnel to look at.

Marketing dashboards tend to grow until nobody reads them. Impressions, reach, CTR, CPC, bounce rate, sessions, engaged sessions, scroll depth… Each is useful somewhere, but none tells you on its own what to do on Monday morning.

I watch four numbers, one per funnel stage.

1. Cost per qualified visit (Attract)

Ad spend ÷ visits from your target audience. “Qualified” means the visit matches the people you want: the right country, a page view beyond the first second, a relevant search term. Raw cost per click hides the visits you paid for and didn’t want.

2. Visit → lead rate (Capture)

Leads ÷ qualified visits. This is the most neglected number in most funnels and often the cheapest to improve: a clearer offer, a shorter form, a more useful first step. Doubling it halves your cost per lead without touching your ads.

3. Lead → customer rate (Convert)

New customers ÷ leads, over the same period. For longer sales cycles, measure it by cohort: of the leads from March, how many became customers by June?

4. CPA vs. break-even CPA (Compound)

Total acquisition cost ÷ new customers, compared with your break-even CPA (average order value × gross margin × the share of margin you accept to spend). This is the number that says whether the funnel makes money. Everything else explains why.

Reading them together

What you see What it usually means
Cost per visit up, rates stable Auction or targeting issue: check the ad side
Visit → lead down Page, offer or traffic quality changed
Lead → customer down Follow-up speed, qualification or sales process
All rates fine, CPA above break-even Price, margin or channel cost: an offer problem, not a funnel problem

Make the numbers trustworthy first

These KPIs are only as good as the tracking behind them. If your ad platform, analytics and CRM disagree, fix that before reading trends. A proper GA4 + Google Tag Manager setup with consent handled correctly is the foundation; Module 2 of The Growth Funnel System is entirely about it.

Build the whole system, not one piece

The Growth Funnel System walks you through the full funnel, from tracking to automation. Founding seats open to the waiting list first.

No spam. One email when Founding seats open, then the course updates.
